01 — INTERNAL TOOL ARCHITECTURE
Scaling retail merchandising compliance and operational efficiency through a custom internal tool.
Overview
At OSL Retail Services, retail marketing campaigns and kiosk layouts change frequently across nationwide locations. Previously, merchandising compliance relied on fragmented email surveys and unstructured photos, creating low completion rates and weeks of manual follow-ups. As the sole architect, designer, and builder, I designed and deployed Project Planogram. It's an interactive internal PowerApps tool that centralizes kiosk visualization, merchandising checklists, and automated survey compliance tracking.
The Problem
Low Initial Compliance: store survey completion hovered around 60% after two weeks of aggressive manual follow-ups. Operational Friction: field teams lacked a clear interactive visual reference for their kiosk layouts, increasing errors in phone and poster placements. Administrative Drain: the marketing and design team spent hours reviewing unstructured photo submissions and chasing late surveys instead of focusing on strategic creative work.
The Solution
I conceptualized, designed, and coded an end-to-end internal operational tool using PowerApps, brand-compliant design systems, and Microsoft Forms data pipelines. Staff see an interactive 3D render of their exact kiosk layout, tap numbered coordinate overlays for carrier sections and accessory walls, drill into up-to-date phone arrangements and poster guidelines, complete compliance checklists in-platform, and submit photo verification through automated survey workflows.
Rollout & Change Management
To drive adoption across hundreds of retail store staff, I introduced the tool with an official announcement and live walkthrough at the company summit, then established monthly feedback sessions with store teams to refine UX friction points and roll out iterative enhancements such as integrated photo-upload tracking.
Impact & Results
Survey completion jumped from 70% to 90% within 3 days of launch, reducing a process that previously took up to 2 weeks down to 72 hours. The tool drastically reduced administrative follow-up time and improved merchandising and brand compliance consistency across participating retail locations. Tool stack: PowerApps, PowerAutomate, Blender, Microsoft Forms, Figma, SharePoint Lists.
